Sock Puppet Leadership

It looks like delegation. It works like a shield.

I keep coming back to a phrase for a certain kind of middle manager: a sock puppet.

A sock puppet’s mouth moves, but the words belong to the hand inside it. In an organization, that’s a manager with a title and no authority, whose only job is to relay direction from above.

What the sock puppet holds is responsibility without the power to act on it. When results slip, the puppet gets blamed. When people on the front line raise a concern, the puppet takes the hit. And when it’s convenient, the leader reaches for a fresh sock and starts over.

Leaders reach for this more than they’d admit. Sometimes they have ideas they’d rather not defend. Sometimes they just don’t want a room full of direct reports.

It looks like delegation. It works like a shield.

Strategic leaders connect with their people directly, face to face. They defend their own thinking, and they stand in the room when things go wrong. The puppeteer’s whole design is to avoid all of it.

The mouth takes every hit. The hand is never in the room.
